Variance Visibility: From Hours to Minutes

A six-question framework for spotting the workflows where agentic systems create real leverage. Includes a printable checklist.

Not every workflow is worth automating. The ones that create real leverage share a recognizable shape. This framework helps operators spot them before any vendor shows up.

The six questions

These six questions turn "where should we use AI?" into a structured judgment call. Score each candidate workflow on all six. The ones that score high across the board are where agentic systems create leverage that actually shows up in the numbers.

    1. Frequency

    How often does this workflow run? Higher frequency = more leverage per system built. A workflow that runs 200 times a day is worth automating before one that runs twice a quarter.

    2. Friction

    Where does it stall today? Long handoffs, manual data movement, and waiting on people are the highest-leverage frictions to remove.

    3. Error exposure

    What is the cost of a mistake? Workflows with real error exposure (claims, reconciliation, inventory) reward systems that catch what humans miss.

    4. Revenue sensitivity

    Does this touch money? Pricing, billing, claims, and inventory all compound small improvements into real dollars.

    5. Exception rate

    What share of cases are genuinely exceptional? The sweet spot is 70–90% routine, 10–30% exceptions: enough volume to matter, enough judgment to need humans.

    6. Adoption risk

    Will the operators actually use it? Systems that fight the daily workflow die at rollout. Design for the operator, not the demo.

How to score it

Rate each dimension 1–5 for a candidate workflow. Anything that totals 24+ is a strong candidate. Anything below 18 is probably not worth the build yet; revisit when the operation changes.

The framework is intentionally simple. The discipline is in the honesty. Most teams over-score their own workflows because they want the answer to be yes. The value is in the cases where the framework tells you no.
